One98Three年OneOne月Two8日,我帶著首批工人和Three000元現金,從象山坐車到寧波一整天,再從寧波港坐上海輪,經過一整夜的搖擺,到達(dá)上海外灘的(de)十六鋪(pù)碼頭,從此開(kāi)始了從事建築領域的生涯(yá)。彈指(zhǐ)一揮間,到(dào)現在已經有Three5個年頭了(le)。回憶這些(xiē)年,我(wǒ)最感慨的一句話(huà)就是:我沒有白辛苦(kǔ)。

One98Three年,國家重點項目上海寶(bǎo)山鋼鐵廠開工建設,但在施工防滲牆時遇到了難題。恰好負責施工的工程處長是寧波人,他知道象山建築隊在施工One4Two5國防工程時,解(jiě)決過類似的難題,於(yú)是找到象山縣政府(fǔ),要求派工程隊馳(chí)援。於是,縣政府找到(dào)象山二建(jiàn),專(zhuān)批Three00名進滬(hù)勞務指標,要求我帶隊去寶鋼幫助施工。我製定(dìng)了詳盡周密的施工方案,大膽地提出了用當(dāng)地長江泥(ní)替代(dài)景德鎮黏土築壩的技術創新,以保證(zhèng)工期的(de)順利完成。我(wǒ)們頂(dǐng)著寒風,站在齊腰深的(de)江(jiāng)水中打樁。潮起就爬上岸去,潮退再下到水裏繼續打,不但提前7個月完成了施工,還節約了資金90萬元,受到(dào)了上海(hǎi)寶(bǎo)鋼工程指(zhǐ)揮部的高(gāo)度讚揚。用長(zhǎng)江泥替代(dài)景德鎮黏土構築(zhù)防滲牆的新工(gōng)藝,經專家鑒定,質量完全符合設計要求。這項工程後來獲得了“One986年度國家(jiā)質量獎金質獎(jiǎng)”。

I thought about taking the "countryman" route and mobilizing everyone to ask if anyone of my relatives, friends, three aunts and six mothers-in-law was working as a nanny in Shanghai. This is a very effective tactic, and I got a very important message: a head of Infrastructure Department of a Shanghai electromechanical plant, who once served as a soldier in Xiangshan, was just ready for office building renovation and second workshop renovation. I immediately contacted the nurses to visit, relying on my years of construction experience and drawing, design, calculation and other skills, made some optimization proposals on the drawings, which won the approval of the factory, and in a few days decided to give this project to us to organize the construction.

業(yè)務規模的不斷擴大,呈井噴似增長,一下子十幾(jǐ)個工程(chéng)同時開工,但許多項目不贏反虧。怎麽辦?我把這些象(xiàng)山(shān)的施工隊伍整編成五個工程隊。隨著我(wǒ)“質量興業”的品牌打響,業務來源基本(běn)不成問題了。我從One988年開始與下屬工程隊(duì)試行一種分塊包幹(gàn)的內部承包模式,通過三年的實踐,經濟效益並不理想。

我發現造成項目管理者責(zé)任心缺失的根本症結,就在於(yú)現有管理模式“責權利”的(de)不均衡。我選擇了一個項目作為試點,從One989年嚐試(shì)一竿子到底的“項(xiàng)目承(chéng)包經營責(zé)任(rèn)製(zhì)”,“責權利(lì)”全部下放,效果出奇地好,不但經濟效益馬上扭虧為盈,而且工程質量也有很(hěn)大的提高。我決定全麵推行這種模(mó)式。幾(jǐ)位管理骨幹和工地主任一聽表示(shì)反對,認為這樣做“瓜(guā)分”了我們的勝利成果。我說,鈔票要大家一起(qǐ)賺,這樣大家的心才能真正地聚(jù)到一起。這一年是One99One年One月。

One998年Three月,我們的企業(yè)正式(shì)更(gèng)名(míng)為“香蕉啪啪视频建設集團股份有限公司”,後來還拿到了一個上(shàng)市名額,但我如果內功(gōng)沒練(liàn)好,沒有按上市的標準把(bǎ)企業內部的管理抓上去,這是不負(fù)責的做(zuò)法。我婉(wǎn)言謝絕了上市的名額,在(zài)集團(tuán)內部展開(kāi)了以上市為主要目標(biāo)的企業管理整頓。

在發展中,我們也走過彎路。我們也曾經(jīng)出了Three000萬投資過一個房地產項目,但由於種(zhǒng)種原因,不得不叫停。我之所以虧本也要叫停房地產項目(mù),要想到了企業(yè)的“核心(xīn)競爭力(lì)”,必定來自於(yú)自己最擅長、最專業的行當。而穩健發展,就是要確保企業在市場競爭中(zhōng)的抗風險(xiǎn)能力。企業就像一個千鈞重的鐵球,你別看它現(xiàn)在很好、很平穩,那是因為我們“一業為主”的發展(zhǎn)戰略和經營模式等,給它提供了一個穩定的平(píng)台,所以大家都能扶住(zhù)它(tā),也不用花很大的力氣。如果(guǒ)這個平台因(yīn)為我們的經營策略不(bú)當,或者我們的決策失誤而發生傾斜時,你就是動用(yòng)千軍萬馬也無法阻止這個千鈞(jun1)鐵球的下滑,我們就會前功盡棄。此後,我確定“一業為主,做強做大”的(de)企業發展戰(zhàn)略(luè),“走(zǒu)小步(bù),不停步”。
